How Remote Work and AI Removed the Two Things That Build Professional Judgment at Exactly the Same Time

A colleague who leads operations at a mid-sized asset manager told me something recently that has stayed with me.

She had asked a promising junior analyst — sharp, technically fluent, genuinely motivated — to write a one-page memo on a recurring operational break the team had been unable to resolve. What was causing it, what the options were, and what he would recommend. No template. No AI tools. Just his thinking, in his own words, on paper.

He came back the next day looking uncomfortable. "I kept starting," he told her, "and then I didn't know how to keep going. I wasn't sure if what I was writing was right."

She pushed further. Had he ever written something like this without AI assistance before? He thought about it honestly. Not in college. Not in his internships. Not since joining the firm.

He was not lazy. He was not unmotivated. He had never developed the cognitive infrastructure the task required because he had never been in an environment that demanded it.

That last part is the part most conversations about Gen Z miss entirely. It is not just about AI. It is about the convergence of two simultaneous absences, and what disappeared when they arrived together.

The Generation That Lost Two Developmental Inputs at Once

To understand what is actually happening, you must hold two timelines in your head simultaneously.

The first is COVID. Beginning in 2020, an entire cohort of young professionals entered the workforce, or were already in its early years, during a period of widespread remote work. The informal architecture of office life vanished overnight. The overheard conversation. The impromptu hallway question. The ability to watch how a senior person handled a difficult call, read a difficult room, or worked through a problem they hadn't anticipated. All of it was gone. What remained was a screen, a task queue, and a Teams channel.

The second timeline is AI. Beginning around 2022 and accelerating rapidly through 2023 and 2024, genuinely capable generative AI tools became widely available to anyone with a browser. Writing, analysis, research, synthesis, and first-draft thinking of almost any kind are suddenly accessible in seconds, without the struggle of doing it yourself.

Remote work removed the informal apprenticeship. AI removed the cognitive struggle of figuring things out independently. For a significant portion of Gen Z, both disappeared during the years when professional instincts are supposed to be forming.

That is the double disappearance. And it explains something important: why the challenge facing this generation is not a character deficiency, and why the solution is not a management complaint. It is a structural problem that requires a structural response.

What the Office Was Actually Doing (That Nobody Called Development)

The return-to-office debate has been dominated by two arguments that talk past each other. Executives cite culture, collaboration, and productivity. Employees cite commute costs, work-life balance, and autonomy. Both sides are arguing about something real. Neither side is discussing what matters most to junior talent.

For a junior professional in the first five years of their career, the office was an involuntary apprenticeship program that nobody designed or named.

You absorbed how senior people thought by being physically near them. Not in formal training sessions, but in the ambient texture of a shared workspace. You heard how a managing director handled a difficult client on the phone. You watched a COO walk into a tense meeting and change the energy in the room. You got pulled into a conversation you weren't prepared for and had to think on your feet. You made a mistake in front of someone experienced and got real-time feedback, not an email two days later, but an immediate, human correction that lodged itself in your memory.

None of this was in any job description. None of it showed up on a learning and development budget. All of it was formative in ways that structured training almost never is.

One CEO quoted in research on this topic described the years between twenty and thirty as the "apprenticeship decade," the period when the foundational habits of professional judgment, communication, and instinct are laid down through exposure and osmosis. Remote work, he argued, was quietly hollowing out that decade for an entire generation.

I think about a conversation I had a few years ago with a mid-level analyst who had been with us for three years. She was technically excellent. When I asked her what she wanted to do next, she went quiet for a moment and said she wasn’t sure she had ever seen enough of what “next” actually looked like. I didn’t have a good answer for her then. The data supports the concern, though I’ll admit it didn’t surprise me when I found it. Research finds that 83% of Gen Z workers believe having a workplace mentor is important for their careers, yet only about half report ever having had one. The desire is there. The structural conditions that used to create it organically are not.

A Structural Reality, Not a Character Flaw

This conversation can slide quickly into generational criticism that is both unfair and counterproductive. A Randstad projection I keep coming back to: Gen Z hits 30% of the U.S. workforce by 2030, up from 18% today. A 2024 Udemy study found they are the most motivated by professional development of any generation, with 65% citing it as a primary driver. The same Adobe research that found half of Gen Z lacks a mentor also found that 83% actively want one. They are not checked out. They know something is missing. They are asking for help getting it.

The issue is not the generation. The issue is the environment they were formed in, and the environment they are currently working in.

Every generation enters the workforce shaped by the conditions of its formation. Gen Z was formed in a world where AI answered questions before the struggle to find an answer could teach them anything, and where the office that would have given them a front-row seat to professional judgment had been replaced by a laptop and a video call.

That is a structural reality. It demands a structural response. Complaining about it is easy. Designing around it is the actual work.

Three Gaps That Show Up on the Ground

In my experience in financial services, and I suspect this maps to every knowledge-intensive industry, the combined effect of AI dependence and reduced in-person apprenticeship shows up in three specific and observable ways.

Gap 1: The Blank Page Problem

When asked to produce original analysis without a template, prompt, or AI starting point, many junior professionals freeze. Not because they lack intelligence, but because they have never practiced the specific cognitive act of starting from nothing. In the office environment that preceded remote work, a junior analyst would have drafted dozens of memos, had them torn apart by a senior colleague in person, and rebuilt them, slowly developing both the skill and the confidence that comes from surviving that process. Without that repetition, the blank page feels like a malfunction rather than the normal starting point of serious thought.

Gap 2: The Verification Problem

AI produces confident, well-structured output. Evaluating whether that output is right requires a level of domain knowledge and critical instinct that must itself be developed through experience, ideally through the kind of guided exposure that occurs when a junior person works closely, physically, alongside someone more senior. Without that foundation, professionals cannot effectively audit the AI they are relying on. The irony is sharp: the tool that was supposed to amplify human judgment is being used by people who have not yet had the chance to develop the judgment the tool requires. These moments demand that a person know what they actually think and be able to express it with conviction in their own voice. That voice and that confidence are built largely through the lived experience of watching how respected senior people communicate under pressure and then being given opportunities to practice it themselves in a forgiving environment. Remote work reduced the watching. AI reduced the practice. Both gaps are now showing up in the moments that matter.

The Real Argument About Working in the Office

Here is where I want to offer a reframe of a debate that has become unproductive.

The return-to-office conversation has been fought largely on the wrong terrain. Executives frame it as a productivity and culture issue. Employees frame it as a matter of flexibility and autonomy. Both frames are real. Neither frame is sufficient.

The most important argument for structured in-person time, especially for junior professionals, is its developmental value. Not because offices are inherently more productive. Not because culture requires physical proximity. But the transmission of judgment, instinct, and professional identity from experienced practitioners to those forming theirs happens most naturally and efficiently in person, through proximity, observation, and real-time feedback.

This is not an argument for a five-day-a-week mandate. It is not a defense of any particular attendance policy, and it is emphatically not a critique of the flexibility that modern talent, including Gen Z, reasonably expects. It is an argument about the intentionality of what in-person time is for. A five-day mandate at a firm where senior people are inaccessible behind closed doors builds nothing. An office where junior people process tasks remotely while executives sit in back-to-back meetings is not a developmental environment, regardless of how many days a week it is occupied. The presence must be purposeful, and purposeful presence can be designed into two days a week as effectively as five, if the intent is there.

The office was never just a location. For junior professionals, it was an observation deck. The question is not how many days per week, it is whether the observation deck is still open, and whether anyone is putting something worth observing on it.

Interestingly, Gen Z itself seems to understand this better than the executives debating the policy. Research consistently shows that Gen Z workers, despite being the generation most associated with a preference for remote work, are actually more likely than older generations to want in-person mentorship and to express that physical proximity to experienced colleagues accelerates their growth. They are not asking for five days a week in the office. They are asking for the substance that used to live there.

The Leadership Response: Four Practical Obligations

Identifying the problem is the easy part. What follows are four concrete obligations for any leader responsible for developing talent in this environment.

1. Design the Apprenticeship That the Office Used to Provide Automatically

The informal transmission of professional judgment cannot be left to chance in a hybrid or remote environment. It must be deliberately engineered. This means structured exposure, not formal training sessions, but intentional moments where junior professionals observe senior practitioners working through real problems in real time. Include them in difficult conversations. Let them see you work through something uncertain. Debrief explicitly after high-stakes moments. The osmosis that used to happen naturally must be replaced with designed proximity. Important clarification for managers already stretched: this is not additional time. It is a redirection of the time you are already spending. The 1:1 you are already having. The debrief that already happens informally. The meeting a junior person is already attending. The difference is not duration; it is whether you are narrating your thinking while it happens, rather than simply delivering your conclusions. That shift costs nothing except intention.

2. Create "Cognitive Ownership" Moments

Build regular, explicit opportunities for junior professionals to do hard cognitive work without AI assistance. Write the analysis themselves. Read the primary source. Draft the difficult communication in their own words. Make the judgment call and defend it. Frame this not as a restriction but as what it actually is: professional development. The reps that build judgment cannot be outsourced. They must be done. Leaders who understand this will build stronger teams than those who optimize only for output speed. A reasonable counterargument exists: that "thinking with AI" is itself the new foundational skill, and that insisting on no-AI exercises is training people for a world that no longer exists. The response is simple. You cannot effectively think with a tool whose outputs you cannot independently evaluate. The judgment required to know whether AI is right, to catch what it missed, to identify where its pattern-matching led it somewhere plausible but wrong, is built through the practice of doing that thinking yourself first. Prompt engineering is a real skill. It sits on top of domain expertise, not in place of it.

3. Teach AI as a Critic, Not a Ghostwriter

The most powerful reframe available to managers right now is this: use AI to challenge your thinking, not to replace it. Teach junior professionals to do the work first, then bring AI in to stress-test it. What did I miss? What is the weakest part of this argument? What would a skeptic say? This approach preserves the cognitive development while capturing the genuine leverage AI offers. It produces better output and better professionals simultaneously, and it is a concrete, teachable habit.

4. Name the Dynamic Explicitly

Most junior professionals have never had a direct conversation about cognitive atrophy, the apprenticeship decade, or the impact of remote work on the informal transmission of professional judgment. They are living inside the dynamic without a framework for understanding it. Naming it clearly, not as a criticism but as a structural reality that requires a deliberate response, is one of the most useful things a manager can do. I’ll be honest: I got this wrong early on. My instinct was to simply raise expectations and let the gap close on its own. It didn’t. The conversation has to happen first. The HBR research shows that Gen Z already senses something is off. They are waiting for leaders who can articulate it and help them navigate it with intention. A note on scale: the mechanics of these four obligations will look different in a ten-person boutique than in a global institution with thousands of junior professionals across multiple time zones. The principles, however, scale regardless of firm size. Larger organizations will operationalize them through formal rotation programs, structured cohort debriefs, and explicit AI governance policies. Smaller firms will do it through daily proximity and deliberate conversation. The common thread is not the method; it is the decision to treat cognitive development as an architectural problem requiring the same level of intentionality as any other platform decision, rather than assuming it will happen on its own.

The Synthesis

We are at an unusual moment in which two of the most significant changes to knowledge work in recent memory, the shift to distributed work and the rise of AI, arrived close enough together that their combined effect on a single generation is only now becoming legible.

Gen Z did not choose to enter the workforce during a pandemic. They did not choose to come of age during the fastest adoption of a cognitive tool in human history. They are navigating the consequences of structural conditions they did not design, with the motivation and resilience the data consistently shows they have. The firms that recognize this early have a genuine competitive advantage. While most organizations are still debating attendance policies and AI adoption rates, those that deliberately rebuild the developmental conditions that the double disappearance removed will produce a generation of professionals with something increasingly rare: strong domain judgment and strong AI fluency simultaneously. That combination will be the most valuable talent profile in any knowledge-intensive industry in five years. The question is not whether to invest in it. It is whether your firm gets there first.

The leaders who serve them well in this moment will be those who understand that the problem is structural and respond accordingly, not with nostalgia for a world that no longer exists, not with mandates that confuse presence with development, but with the intentional redesign of the conditions in which professional judgment is built.

A separate question runs alongside this one, and it deserves acknowledgment: whether AI will eventually eliminate the junior roles that have always provided the developmental runway. That debate is real, unsettled, and beyond the scope of this article. But it is worth noting that firms betting on the complete disappearance of those roles are making a high-conviction wager on a future that has not yet arrived. The firms investing in judgment development now are hedging that bet intelligently. If the junior roles persist, they will have built the strongest cohort in their peer group. If the roles compress, they will have developed the people most capable of working at the senior level that the new environment demands. Either way, the investment in human judgment is not in conflict with AI adoption. It is what makes AI adoption safe.

The double disappearance created a real deficit. The question is whether we close it deliberately or discover in five years that we did not.

In financial services, the cost of that deficit shows up in risk decisions that should never have been delegated, in client relationships handled without the instinct that takes years to build, in regulatory responses drafted by people who have never had to defend an argument in a room. The Wall Street Journal published a piece that belongs in the same conversation as this one.

In "A New Lost Generation: Why Gen Z Is Unprepared for the Workplace" (March 1, 2026), NYU psychology professor Tessa West identifies the same structural gap from a behavioral science lens. Her diagnosis: Gen Z entered the workforce having missed the embedded, in-person environments in which social and professional judgment develops through observation and repetition. Online education replaced workplace-adjacent settings in which norms, hierarchy, and conflict resolution are absorbed organically.

West's frame is interpersonal. The Double Disappearance adds a second, concurrent layer: at precisely the same moment the office disappeared, AI removed the cognitive struggle of independent work. Both losses occurred simultaneously, affecting the same generation during the same formative window.

The firms that close both gaps, not just the social one, will produce the most valuable professionals of the next decade.
